  • 1.  Guidelines on tracking activities in CRM?

    Hello everyone,

    I'm asking for some advice. My team is working to develop guidelines for activity tracking on philanthropic activities. We use Salesforce as our CRM. Our structure is rather decentralized which makes it hard to keep track of what other staff are doing. We have 22 dedicated fundraisers who fundraise for the organization overall, and an additional 20-30 other staff, mostly Executive Directors and Program Staff, who handle a handful of grant relationships specific to their program or department. We find that sometimes another staff person is already talking to the funder we're approaching, but we didn't know because the other staff didn't record it in Salesforce. Sometimes we don't find out until the grant is already awarded. 

    As a result my team is trying to tackle the communication issue at the source and set the expectations for data entry - that all prospects / grantors should be entered in Salesforce and that all activities should be tracked (phone calls, emails, meetings, etc.) 

    I'm wondering if anyone has guidelines they could share around activity data entry. Thanks!

    Have you considered tying compensation to documentation - or even employment?

    Many institutions develop accountability measures and metrics that are based, in part, on actions documented in the CRM. As is often said by some leadership, "If it's not in the CRM, it didn't happen." 

    If fundraisers fail to record their moves, proposals, contacts, and similar and have a predetermined goal in these categories (which includes a requirement for documenting the activity within two to five business days), then future raises and even longevity can be negatively impacted.

    Getting the data in has to be a management priority, backed by incentives and accountability. However, it's also really important to consider the UI/UX. Can emails and calls (including video calls) be initiated from inside the CRM, from the donor record so that they are automatically tracked? Can emails from outlook be routed to SF to update the donor record? What does the page layout look like? Is it as streamlined as it can be relative to the stewardship stage? Providing buttons for common tasks like creating a meeting date can also help ease the process. 

    For-profit sales teams face this problem too, so you can steal ideas from them, like Friday Happy Data Hours, etc. One key rule is to keep collecting feedback from the users. Yes, it's true that the data entry work is no fun, but actively listening to the obstacles folks face and engaging with them makes a big difference. A decentralized system is even more challenging. It's harder to train folks consistently, to develop a sense of teamwork and mutual responsibility, or to have managers be united on messaging and accountability. Establishing shared expectations at that level and having them communicated clearly to everyone will be crucial.

    Hi John and Isaac,

    Thank you - yes, we definitely do need to tackle the accountability and motivation piece. However, I think we're making progress on that front, have been getting buy-in from leadership that this is important. I'm actually wondering more about the nuts-and-bolts recommendations of how we should instruct fundraisers to input data (as Isacc calls it, the UI/UX).

    I was wondering if someone has an SOP or documentation of their organization's guidelines for activity tracking which they could share. For example, some of our fundraisers have been asking whether they should document every single email or only "important" emails. If it's only "important" emails, what counts as important? Also, what categories of activities their organization tracks - such as in-person meetings, phone meetings, etc. I appreciate John's note about stating clearly how long the fundraiser has to document the activity.

    Leslie, the subject of major gift metrics is far from settled, so you'll find a broad range of approaches on these questions. This paper (pdf link) from Veritus and this more recent article from the Huddleston Group are good reads with practical advice.  David Lively's Managing Major Gift Fundraisers: A Contrarian's Guide has a recommended measurement suite as well, though you will need to update it to account for virtual meetings. The big takeaway is that you need to decide what matters in order to decide what to measure. I would add to it that you need to make the data that you measure easy to input. Data that is valuable in the abstract, but difficult to capture accurately and consistently is a waste of time in the real world. These factors may be in tension with one another, and may require you to adjust your measurement strategy.
